About Cognis

What does Cognis Group actually do?

We are an AI consulting and engineering firm headquartered in Lagos. We help boards and executive teams turn AI ambition into production systems — through strategy advisory, agent and automation engineering, and workforce development. Every engagement is scoped to ship something a business can rely on, not a proof of concept.

Where are you based, and who do you work with?

We are based in Lagos, Nigeria, and serve clients across Africa, Europe, and the Americas. Our client base includes financial services, telecoms, public sector, development finance, and enterprise operators navigating AI transformation with real regulatory exposure.

Does Cognis Group build its own products?

Yes. Beyond advisory, we build and operate our own software. Three are live — Cognis AI (a workforce of specialised AI workers for support, voice, knowledge, ops, or trade), MarketSage (autonomous marketing and sales intelligence), and Migratio (a data-migration platform for banks, ministries, and regulated enterprises) — with a fourth, SPOG, in development. What size of engagements do you take on?

From focused 6–8 week diagnostics through to multi-year transformation programmes. The deciding factor is whether we can commit senior capacity at the level the work requires. We decline engagements where we cannot.

How is Cognis different from McKinsey, BCG, or the Big Four?

Those firms produce excellent strategy documents at scale. We produce documents that ship, with senior-led teams and specific, implementable deliverables — named data systems, named controls, named owners. We often work alongside them, not against them.

Engagements

Do you build and operate AI systems, or only advise?

Both. Our advisory work is deliberately independent so the strategy is not self-serving. When clients choose us to build, it is because the strategy calls for it — not because we baked ourselves in. We also offer managed operations post-deployment for clients who want it.

How long does a typical AI engagement take?

A focused AI strategy: 8–14 weeks. A production agent on a well-scoped workflow: 10–16 weeks from kickoff to supervised production. A governance programme: 12–20 weeks for a full operating model, shorter for a targeted assessment. Transformation programmes run in 12–18 month tranches.

What does it cost to work with Cognis?

We price per engagement against scope, duration, and the seniority mix required. We publish indicative ranges only once we understand the problem — generic price lists tend to mislead. For strategy engagements, expect fixed-fee. For build and transformation, fixed-fee phases with milestone-based release.

How do you prevent AI projects from stalling at the pilot stage?

By writing strategy backwards from production. We specify the deployment surface — user, workflow, data, policies, owner — before choosing the model. Pilots that do not name a long-term product owner, an evaluation harness, and a governance review cadence are the ones that stall, and we refuse to design them that way.

What happens after a project ships?

Handover includes the evaluation harness, monitoring dashboards, runbooks, and documentation. Clients can take it fully in-house, retain us for managed operations, or combine the two. We design for handover from day one so the client team is not dependent on us to sustain what we built.

Technology, data, and governance

Which foundation models and platforms do you work with?

We are deliberately model-agnostic. Claude, GPT, Gemini, and open-weight models (Llama, Mistral, Qwen) are all in our toolkit. On platform, we build on AWS, Azure, GCP, and hybrid or sovereign-cloud environments where data residency demands it. Model and platform choice fall out of evaluation against the use case, not vendor preference.

How do you handle data sovereignty and cross-border transfers?

As a design input, not a compliance afterthought. Where residency matters — NDPA 2023, sector regulation, client policy — we design for it from the start: in-region inference, BYOK key management, VPC-isolated deployments, or on-prem model hosting. Cross-border transfers use standard contractual clauses and equivalent safeguards.

Do you align engagements to EU AI Act, ISO 42001, and NIST AI RMF?

Yes. These frameworks, along with Nigeria's NDPA 2023, are design inputs on every engagement where they are relevant. We map systems to EU AI Act risk tiers, prepare organisations for ISO 42001 audit, and align governance to NIST AI RMF functions. We do not certify; we prepare you for the certifying body.

Can you work with legacy data, legacy systems, or small AI teams?

Yes — that describes the majority of our engagements. Most of the work of AI in the enterprise is getting messy, poorly-labelled, or siloed data into a form a system can learn from, and integrating modern tools with systems that predate the cloud. We are pragmatic; we do not insist on rip-and-replace.

Training

Do you deliver AI training, and at what scale?

Yes. Executive programmes of 2–4 sessions, practitioner and product-owner cohorts, and organisation-wide programmes across thousands of employees. All programmes are role-specific and anchored to the client's actual use cases. We cover EU AI Act Article 4 AI-literacy obligations where applicable.

Do you sign NDAs before discovery calls?

Yes. We sign mutual NDAs at a client's request before any substantive discussion of strategy, data, or systems. If you do not yet have a template, we can provide a standard one.
